This is the process we run on every Zoho CRM migration, whether the source is Salesforce, HubSpot, Microsoft Dynamics or a folder of spreadsheets. The durations below are real ranges from completed projects, not marketing estimates.
We export the full schema and record counts from your current system: every object, every field, every picklist value, every user, and the row count for each. We also find the data that is not in the CRM, which in most Coimbatore businesses means a quotation tracker in Excel and a dispatch log somewhere in accounts. You provide read access or exports.
Every source field is mapped to a Zoho CRM target field, a new custom field, or an explicit decision to drop it. Record counts are reconciled object by object against the source. We then sample field-level accuracy across a random set of records and check relationship integrity: does every contact still attach to the right account, does every deal still attach to the right contact. You review a reconciliation report before we proceed.
Workflow rules, assignment rules, approval processes, blueprints, email templates and Deluge functions are built and tested against migrated data rather than against dummy records. Integrations to Zoho Books, Tally, your website forms, WhatsApp or an ERP are connected and tested at this stage.
The final delta migration runs against live production, usually over a weekend so the sales team loses no working time. The old system is set to read-only rather than deleted. We stay online through the cutover window.

Owner assignment breaking.
The source user list does not match the Zoho user list, so records fall to the import user and every sales rep opens a CRM with none of their own accounts in it. This is the fastest way to lose team adoption, and it is entirely preventable at Step 4.
If you have a single source, under 2,000 records, and no custom modules, you can do this without help. Here is the actual method.
Before you start: the three-file rule. Keep three copies of every export: an untouched original, a working file you edit, and the final import file. When something goes wrong on import, you need the original to compare against. Never edit your only copy.
Export everything, not just the fields you think you need. Include record IDs, created dates, and owner email addresses. Export in UTF-8 to preserve Tamil characters and any special characters in company names.
Zoho CRM imports one module at a time. Create four separate files. If your source system does not distinguish leads from contacts, decide the rule now: anything without a confirmed requirement is a Lead.
Remove duplicate rows. Standardise company names, so that "ABC Pumps", "ABC Pumps Pvt Ltd" and "A.B.C. Pumps" become one value. Format all dates as YYYY-MM-DD. Strip spaces and country code inconsistencies from phone numbers. This step takes longer than the import itself and matters more.
Go to Setup, then Modules and Fields, and create every custom field before you import. If the field does not exist at import time, the data has nowhere to go and is silently discarded.
Order matters. Accounts first, because contacts attach to accounts. Use Setup, then Data Administration, then Import, and follow Zoho's data import documentation if a column will not map. Choose "Add new records only" for the first pass.
Map the Account Name column to the Account Name lookup field. Zoho CRM matches on exact text, which is why step 3 mattered. Any mismatch creates a duplicate account instead of a link.
Create your pipeline stages in Zoho CRM before importing. Map every source stage to a target stage explicitly. Include the Closing Date and Amount columns, or your forecast reports will be empty.
These attach to a parent record, so they must import last. Notes and activities need the parent record ID. Attachments usually have to be moved manually or through the Zoho CRM API, which is the point at which most self-migrations stop.
Create all your users in Zoho CRM before import and map the Record Owner column to their Zoho email addresses. If you skip this, everything lands with you as owner and your team will not adopt the system.
Compare record counts per module against your source. Then open twenty records at random and check every field against the original. If two of twenty are wrong, roll back and re-import rather than fixing by hand.
When this stops working. Four conditions break the DIY method: more than one source system with overlapping records, attachments that must move at volume, custom modules with relationships between them, and a team that cannot pause for a weekend. If any of those apply, the repair cost after a bad migration exceeds the implementation cost before one.
